The Problem with Feature Prioritization Without Research
Most SaaS feature backlogs are populated by three sources: customer support tickets, sales requests, and internal hunches. None of these sources reliably identify the features that will drive adoption, retention, or expansion.

Step 1: Interview Users About Problems, Not Features
Do not ask “Would you use Feature X?” — users systematically overstate interest in hypothetical features. Instead, ask about the problems the feature would solve:
- “How do you currently handle [this task]?”
- “What is the most frustrating part of your current approach?”
- “How much time do you spend on this each week?”
- “What have you tried to make this easier?”
These questions surface whether the problem is real, how painful it is, and what users have done to solve it.
Step 2: Map Workarounds as Demand Signals
The strongest feature validation signal is not a user requesting a feature. It is a user who has built a workaround. Spreadsheets duct-taped to your product, manual processes that should be automated, third-party tools integrated to fill gaps — these are investments users have made because the problem is painful enough to justify effort.
Interview power users specifically about workarounds: “What workarounds have you built around our product that we should know about?” Each workaround is a feature request backed by behavioral evidence, not stated preference.
Step 3: Quantify Pain Severity
Not all problems justify features. Quantify severity by asking:
- Frequency: How often do you encounter this problem? (Daily = high priority, monthly = lower)
- Impact: What happens when you hit this problem? (Work stops = critical, minor annoyance = lower)
- Effort: How much time does your workaround take? (Hours/week = high pain, minutes/week = lower)
- Breadth: How many users on your team face this? (Whole team = high impact, one person = lower)
Step 4: Build an Evidence-Weighted Backlog
Each feature candidate gets an evidence score based on:
