The trigger reveals urgency, organizational context, and whether the purchase was driven by a real pain or by a budget that needed to be spent. 3. “Who on your team uses this product day to day, and who owns the decision to renew?”

True satisfaction is not measured by a score. How Do You Probe Switching Risk and Alternatives?

19. “If you were going to replace this product, what would be the easiest part?”

The complementary question. What makes switching feel feasible? Sometimes the answer is surprising: “honestly, the workflows are simple enough that any of the three alternatives would work.” When customers describe the product as substitutable, the moat is narrower than management claims.

20. “Has your team’s thinking about this product changed in the last six months? What caused that?”

Recency matters in CDD. A customer whose view has shifted in the last six months is more likely to act on that shift at the next renewal than a customer whose view has been stable. 24. “Who else at your company would be involved in a decision to switch, and what would they care about?”

This maps the switching decision committee. If the CFO, the IT team, and a department head all need to agree to switch, the switching friction is high. What Questions Expose Churn Triggers Before They Happen?

26. “Are there parts of your workflow where you have to work around this product rather than with it?”

Workarounds are a leading indicator of dissatisfaction that has not yet surfaced as churn. Customers tolerate workarounds until a critical mass builds, then they switch. The number and severity of workarounds across the interview base predicts medium-term churn better than current satisfaction scores.

27. “What would make you consider canceling this product in the next 12 months?”

The direct cancellation question, phrased as a hypothetical. Customers answer it more honestly than they would answer “are you planning to cancel.” The specific conditions they cite, whether it is budget cuts, a feature the competitor launches, or a team change, are the exact threats that need to be monitored post-close.

28. “Have you already started thinking about what the next budget cycle looks like for this product?”

Budget conversations happen months before formal renewals. A customer who has started the internal budget conversation and is defending the line item is stable. A customer who has started the conversation and is cutting it is active churn risk. A customer who has not started the conversation is usually fine, but the follow-up clarifies whether they are engaged enough to defend the spend when it comes up.

32. “How does the quality of support compare to what you expected when you signed up?”

Support experience is a disproportionate driver of renewal decisions. Product limitations can be tolerated if the support relationship is strong. Asking about the difficulty of the justification is less threatening than asking about the outcome. Customers who say “easy” reveal stable revenue. How Do You Surface Growth Levers the Target Hasn’t Found?


Many PE investment theses depend on a growth plan the target has not yet executed: price increases, product expansion, geographic penetration, deeper multi-product adoption within the existing base. CDD interviews are the most reliable way to test whether that growth plan is realistic by asking the customers who would need to buy.

Growth thesis validation through customer interviews routinely produces one of three findings. The thesis is confirmed, the target has material expansion revenue available that management has not captured. Willingness without budget is not expansion revenue, it is fantasy.

36. “What other problems in your workflow does your team still need to solve, and could this vendor plausibly solve them?”

This maps adjacent opportunities. Customers often describe pain points that the target company could address with a product extension the target has not yet built. Consistent patterns across interviews reveal the product investments most likely to drive expansion in the existing base.

37. “If we offered you 2x the current usage capacity at a 30% discount to the current per-unit rate, how would that land with your team?”

A specific, concrete expansion offer. The customer’s response reveals both growth appetite and pricing sensitivity. Customers who light up at the offer signal strong expansion potential. 38. “Are there teams at your company that could benefit from this product that are not using it today?”

Internal cross-sell is one of the largest and most underexploited growth levers in B2B SaaS. 42. “Have you ever asked this vendor for something they could not deliver? What was it?”

43. “If you were advising this company on where to invest their product roadmap, what would you tell them?”

Customers as product strategists. The answer reveals where the customer believes the value gap is, which is often more useful than the target’s own roadmap. Consistent recommendations across interviews are a stronger prioritization signal than most internal product discovery processes produce.

44. “Are there other vendors you use today that you wish this product would replace?”

The platform expansion question. When customers can name specific adjacent tools they would consolidate if the target offered an alternative, the target has a clear acquisition or build path toward a larger share of wallet. This is often where the most durable growth theses live.

What Questions Validate Market Context and Competitive Position?


The investment thesis always makes claims about market trajectory and competitive position. Customer interviews can validate or challenge those claims with primary evidence that industry reports and analyst briefings cannot provide. The question is not whether the market is growing according to a third-party estimate, but whether this particular customer’s demand for this category is growing, and whether they perceive the target as a leader, an incumbent, or a commodity provider.

45. “How do you see this category of product changing over the next two to three years?”

Customers are better predictors of category evolution than analysts because they are the demand side of the market. Leader perception is a pricing-power signal. Commodity perception is a margin-pressure signal. The distribution of perceptions across the interview base is a fundamental input to the valuation.

49. “If you were making this purchase decision again today, would you choose this vendor?”

The re-decision question. Customers who would clearly choose the same vendor again signal durable preference. Customers who would evaluate alternatives more carefully signal latent switching risk. How Do You Close the Interview to Lock in the Evidence?

The closing questions are where the most strategically valuable synthesis often emerges, because the customer has now organized their own thinking through the act of answering the earlier questions.

54. “Would you be open to a follow-up conversation if we have additional questions as we work through the analysis?”

55. “Before we end, is there anything you would want me to emphasize in the analysis as the most important thing you said today?”

The self-synthesis question. The Laddering Technique: Probing Past Surface Answers

How laddering works in a CDD context

Each follow-up probe asks the customer to go one level deeper into their actual reasoning.
